A clearer process starts well before the next site photograph arrives. Agree how information, decisions and changes will be handled from the beginning.

1. Define the scope

Keep a shared record of the works and current drawings. Make sure the project team and the owner are working from the same information.

2. Clarify everyone’s role

Identify the contractor, architect and other appointed consultants. Agree who reports, who advises and who has authority to make each type of decision.

3. Agree a reporting rhythm

Match the frequency of updates and inspections to the stage of construction. Ask for dated photographs, visible progress, outstanding work and decisions needed.

4. Document changes

Request a written explanation of a proposed change and discuss its implications with the relevant consultant before authorising it. Keep the decision in a shared record.

5. Connect milestones to evidence

When a milestone is reported as complete, ask for supporting documentation and any professional certification required by your appointment or contract.

6. Track open issues

Maintain a list of observations, agreed actions, responsible parties and follow-up dates. Revisit it at each progress review.

7. Keep decisions with the owner

Retain visibility of project payments and approvals. An independent representative can help you understand the information without taking away your decision-making role.
